Is there an actual signal for when to upgrade vs when I'm just gear-shopping my anxiety?

"Gear-shopping my anxiety" deserves to be framed, and the discipline you're reaching for is real: capacity should CHASE demand, never lead it.

The honest signal for equipment: your orders consistently outgrow your bake cycles. Not one crazy festival week - consistently. When you're running the oven back-to-back and still turning down orders you want, the next machine has already paid for itself. Until then, a healthy OTG comfortably serves a few orders a week - cupcake batches, 2-3kg of cakes - and duplicate tins usually unlock more throughput than a new oven does (cooling and turnaround is the real bottleneck in most home kitchens).

For the bigger jump, the benchmark we teach: around ₹1 lakh/month in consistent revenue is where the move from home setup to a cloud kitchen starts making sense - that's the point where rent and bigger equipment stop being risk and start being growth.
