Got called away mid-proof yesterday and came back 3 hours late. The dough had ballooned, then kind of sagged, and it smells noticeably sour. Not pleasant-sour. Beer left open sour 😅

Baked it anyway obviously. Flat, gummy, tasted off. Was that saveable? And how much window do I actually have between "perfectly proofed" and "ruined"?

What you described is textbook over-fermentation, and no, that one wasn't saveable - sorry.

Past its peak the gluten network weakens and the yeast runs out of food. The loaf bakes flat, gummy and sour, exactly your result. SLIGHTLY over is survivable... badly over is not worth the oven electricity.

The window is more forgiving than people fear though. Bake soon after the dough passes the checks - doubled, jiggles when you nudge the tray, and a gentle finger dent springs back slowly. From that point you've got a comfortable stretch, not minutes. And if life intervenes like yesterday, put the proofed dough in the fridge. Cold slows the yeast right down and buys you hours.
